{"id":4181,"date":"2019-12-13T16:38:53","date_gmt":"2019-12-13T16:38:53","guid":{"rendered":"https:\/\/www.peeriosity.com\/shared-services\/articles\/?p=4181"},"modified":"2022-09-01T20:34:09","modified_gmt":"2022-09-01T20:34:09","slug":"leveraging-automation-tools-and-process-optimization-to-transform-shared-services","status":"publish","type":"post","link":"https:\/\/www.peeriosity.com\/shared-services\/articles\/2019\/12\/leveraging-automation-tools-and-process-optimization-to-transform-shared-services\/","title":{"rendered":"Leveraging Automation Tools and Process Optimization to Transform Shared Services"},"content":{"rendered":"\r\n<p style=\"font-size: 14px;\"><strong>Introduction<\/strong><\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">Capitalizing on the synergies and balance between process re-engineering and process automation is critical to the success of any Shared Services organization.\u00a0 In a recent Peercast<sup>TM<\/sup>, our feature company shared their experiences using automation technologies including <a href=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/2017\/11\/implementing-robotic-process-automation-rpa-in-accounts-payable\/\" target=\"_blank\" rel=\"noopener\">Robotic Process Automation (RPA)<\/a>, in coordination with process optimization utilizing <a href=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/2015\/06\/using-a-global-process-owner-to-maintain-controls-with-business-process-management-bpm\/\">Business Process Management (BPM)<\/a>, to innovate their Shared Services operation.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Company Experience<\/strong><\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">A Peeriosity member company with over $50 billion USD in annual revenue experienced a significant level of M&amp;A activity over the past two decades resulting in a wide variety of processing locations and disparate systems spread across the globe.\u00a0 Those processing locations include both captive and outsourced service centers.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">With the new technology tools now available to <a href=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/category\/shared-services-leadership\/\">Shared Services<\/a> via an active partnering with a newly created Intelligent Automation team, the Shared Services <a href=\"https:\/\/www.investopedia.com\/terms\/b\/business-process-redesign.asp\" target=\"_blank\" rel=\"noopener\">process improvement<\/a> team is able to accelerate process optimization efforts to build smarter, faster, and more stable applications that are applicable to the current environment with the ability to transition smoothly as M&amp;A activity is completed.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">In the next 1-2 years, the company expects to have 50+ automation across Finance, Engineering, Digital, Ops, and HR, with the benefits of automation including hard cost savings, cost avoidance, improved compliance, and productivity gains.\u00a0<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">Some of the lessons learned include:<\/p>\r\n\r\n\r\n\r\n<ul class=\"font-14\">\r\n<li>\u201cProcess first\u201d approach as opposed to \u201ctool first\u201d approach<\/li>\r\n<li>Balance ROI and extensibility of applications<\/li>\r\n<li>Fail fast and learn<\/li>\r\n<li>Multi-function approach \u2013 lock arms with Digital<\/li>\r\n<li>Alignment between business needs and Shared Services transformation<\/li>\r\n<\/ul>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">Additional details around the feature company\u2019s efforts in this area, including the original presentation material and Peercast<sup>TM<\/sup> recording can be found on the Peeriosity member website.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>iPolling<sup>TM<\/sup> Results Review<\/strong><\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">The recent results from the poll created with the iPolling<sup>TM<\/sup> technology in conjunction with this Peercast<sup>TM<\/sup> are quite interesting.\u00a0 The first poll question asked companies what best describes where their Shared Services organization is today with respect to utilizing Intelligent Automation.\u00a0 The responses were fairly evenly distributed across the answer key, with 24% indicating that they have a well-defined strategy and have implemented substantial projects.\u00a0 Another 18% have a strategy and have implemented a few projects, but need to work on governance, while 29% have implemented projects on a limited basis and are now focusing on developing strategy and setting up governance.\u00a0 Finally, the remaining 29% have plans to develop a strategy and use Intelligent Automation in the future.<\/p>\r\n\r\n\r\n\r\n<figure class=\"wp-block-image\"><img loading=\"lazy\" class=\"alignnone wp-image-4182\" src=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image.png\" alt=\"Leveraging Automation &amp; Process Optimization: best description where shared services organization is today\" width=\"577\" height=\"312\" srcset=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image.png 577w, https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-300x162.png 300w, https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-500x270.png 500w\" sizes=\"(max-width: 577px) 100vw, 577px\" \/><\/figure>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">The second polling question then addressed the topic of what has been the biggest challenge in implementing Intelligent Automation in Shared Services.\u00a0 The most popular response (37%) was developing shared responsibilities between Shared Services and IT, which was closely followed by getting ideas for projects that are impactful (32%).\u00a0 Being able to meet the demand for automation was the response for 21% of the companies and the remaining 10% said that developing a way to effectively evaluate and prioritize projects was their biggest challenge with implementing Intelligent Automation.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<figure class=\"wp-block-image\"><img loading=\"lazy\" class=\"alignnone wp-image-4183\" src=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-1.png\" alt=\"biggest challenge in implementing intelligent automation in your shared services organization\" width=\"577\" height=\"312\" srcset=\"https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-1.png 577w, https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-1-300x162.png 300w, https:\/\/www.peeriosity.com\/shared-services\/articles\/wp-content\/uploads\/2019\/12\/image-1-500x270.png 500w\" sizes=\"(max-width: 577px) 100vw, 577px\" \/><\/figure>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\">Some of the comments made by Peeriosity members related to this poll include the following:<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Healthcare, Pharmaceuticals, Biotech Member:<\/strong> \u00a0Governance is in IT, not Shared Services. If there is a strategy, it is not well communicated.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Consumer Products &amp; Services Member:<\/strong> We have multiple RPA projects in place, but have issues with our Virtual Desktop Infrastructure (VDI). It takes too long for our outsource team to develop and test the bots. We are moving to a more advanced company that specializes in RPAs in 2020.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Agriculture &amp; Mining Member:<\/strong> We have implemented two RPA projects, with mixed results.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Healthcare, Pharmaceuticals, Biotech Member:<\/strong> Have implemented just a few pilots. The governance model is in place, but still working on a go-forward strategy.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Financial Services Member:<\/strong> Only one RPA project implemented to date; cost-benefit analysis does not justify other RPA ideas.<\/p>\r\n\r\n\r\n\r\n<p style=\"font-size: 14px;\"><strong>Manufacturing Member:<\/strong> We&#8217;re currently working on a Proof of Concept (POC) for AP invoices.
